What does each dataset say?
| Source | Finding | Recommends |
|---|---|---|
| Instantly, 2025 platform data | 58% of replies came from the first email1 | 4–7 touches |
| Belkins, 7.5M emails | Steps 2–6 together brought 58.6% of replies2 | 3–5 steps, then switch to LinkedIn |
| Hunter, 11M emails | 4.9% replies with follow-ups vs 3.0% without; unsubscribes grow after the third follow-up3 | Follow up, but not forever |
Why do the numbers seem to contradict each other?
“58% from the first email” and “58.6% from follow-ups” sound opposite, but they come from different customers, different years and different sequence lengths. All three agree on the part that matters: follow-ups earn a real share of replies, and the returns fall off after a few steps while opt-outs climb.
What should each step do?
| Day | Step | Its job |
|---|---|---|
| 0 | The offer | The full first email: plain text, no links, an offer they can accept in one word |
| 3 | A new insight | Two or three lines, written like a reply in the same thread: a data point, a peer result or a new angle on the same pain |
| 8 | Proof and exit | A case study or resource (links are fine now) and a polite way out |
| 21+ | Optional new thread | New subject, a different pain or offer, only to people who never replied. Then stop. |
How should follow-ups be written?
- Thread them. Leave the subject blank on steps 2 and 3 so they arrive as replies to the first email.
- Bring something new every time. Never send an empty “just bumping this”.
- Write real variants. Swapping “Hi” for “Hey” fools nobody. Write two or three genuinely different versions of each step and rotate them.
- Ask about interest, not time. Gong’s study of 304,174 emails found that in cold outreach, asking about interest beat asking for a specific meeting time.4
- Stop on any reply, including “not now”. If an out-of-office gives a return date, reschedule that person by hand.
When should I stop emailing and try another channel?
After the third step with no engagement. Belkins recommends moving to LinkedIn at that point rather than extending the email sequence.2 Wait at least 90 days before coming back by email, and then only with a different angle.
Common questions
How many follow-up emails should I send after a cold email?
Two or three. A sensible default is three emails in one thread (day 0, 3 and 8), each adding something new, plus an optional fourth email in a new thread about three weeks later. Hunter found unsubscribes grow after the third follow-up.
How long should I wait between cold email follow-ups?
About three days before the first follow-up and five more before the second, so day 0, day 3 and day 8. Leave the subject blank so follow-ups arrive as replies in the same thread.
Should a follow-up just bump the first email?
No. Every follow-up should bring something new: a data point, a result from a similar company, or a different angle on the same problem. An empty “just bumping this” adds opt-outs without adding reasons to reply.
