One caution first: most cold email benchmarks come from tool vendors’ own customers, and “reply” usually includes “no thanks”. Use these as reference points, then measure your own.
What do healthy cold email numbers look like?
| Metric | Healthy | Act now |
|---|---|---|
| Reply rate | 3–5%+ | Below 1% |
| Positive reply rate | 1–2%+ | Below 0.5% |
| Bounce rate | Under 1% | Over 2% |
| Spam complaints | Under 0.1% | Over 0.1%, never 0.3% |
| “Remove me” replies | Under 1% | Over 2% |
| Time to answer a “yes” | Under 30 minutes | Next day |
A positive reply means the person agreed to a next step or asked for what you offered. Questions, referrals and “not now” are replies, not positives.
What reply rate should I expect?
In Instantly’s 2026 benchmark report, built on its 2025 platform data, the average reply rate was 3.43%. The top quarter of senders reached 5.5% or more, and the top tenth 10% or more.1 Hunter’s analysis of 11 million emails put the average campaign reply rate at 4.1%.2
Why the gap? In Hunter’s survey of 217 decision-makers, 71% said lack of relevance is why they don’t reply to cold email.2
Do smaller campaigns reply better?
Smaller campaigns reply better. Hunter found campaigns to 50 people or fewer averaged 5.8% replies, against 2.1% for campaigns of 1,000 or more.2 Part of that gap is that small campaigns tend to be better targeted.
How much can each mailbox send?
These are the playbook’s defaults rather than a published dataset; providers don’t publish safe cold-sending volumes. See the full sending-limits guide.
| Setting | Default |
|---|---|
| Cold emails per mailbox a day | Start at 10, settle at 15–25, never above 30 |
| Mailboxes per domain | 2–3 |
| Before the first cold send | Domain 30+ days old, mailboxes warmed 3–4 weeks |
| People per company at once | 1–2 |
| First email | 50–90 words, plain text, no links or images |
How many follow-ups should I send?
This is where sources genuinely disagree:
- Instantly: 58% of replies came from the first email; it recommends 4–7 touches.1
- Belkins (7.5 million emails): 58.6% of replies came from follow-ups; it recommends 3–5 steps.3
- Hunter: campaigns with follow-ups replied at 4.9% versus 3.0% without, but unsubscribes grow after the third follow-up.2
A sensible default is three emails in one thread (day 0, 3 and 8), each adding something new, plus an optional fourth in a new thread.
Should the first email ask for a meeting?
Gong’s study of 304,174 emails found that in cold outreach, asking about interest beat asking for a specific meeting time. Specific times only won once a deal was already in progress.4
Does email length matter?
Less than most advice suggests. Hunter found almost no correlation between word count and reply rate (a correlation of −0.09).2 The playbook still defaults to 50–90 words, because short emails are easier to read on a phone and to answer in one line, but treat that as a default, not a law.
Common questions
What is a good cold email reply rate in 2026?
Across Instantly’s 2025 platform data, the average reply rate was about 3.4%. The top quarter of senders cleared 5.5% and the top tenth 10% or more. A healthy target is 3–5%+, with 1–2%+ positive replies.
What bounce rate is acceptable for cold email?
Under 1% is healthy. Over 2% means you should stop, re-verify the list and remove risky addresses before sending again.
What spam complaint rate is too high?
Act once complaints go over 0.1%. Google’s published ceiling is 0.3%, and senders above it risk filtering and rejection.
How many follow-ups should a cold email sequence have?
Sources disagree. Instantly recommends 4–7 touches and Belkins 3–5 steps, while Hunter found unsubscribes grow after the third follow-up. A sensible default is three emails in one thread, plus an optional fourth in a new thread.
